Former Microsoft Game Studios executive producer Laura Fryer has weighed in on The Last of Us Online, calling its cancellation the right decision, even if it came painfully late in development. Her perspective adds a layer of industry realism to what many fans saw as a frustrating and abrupt move by Naughty Dog.

The multiplayer project, which had reportedly reached nearly 80 percent completion, was quietly shelved in 2023. For a studio known for prestige single player storytelling through titles like The Last of Us Part II and the Uncharted series, the decision raised eyebrows. Why abandon a project so close to the finish line?

According to Fryer, the answer lies in long term sustainability rather than short term sunk costs.

She argues that many observers are focusing too heavily on how close the game was to completion, rather than what it would have required after launch. Live service games are not one and done products. They demand years of ongoing development, content updates, technical support, and community management. For a studio like Naughty Dog, this would have meant a fundamental shift in identity.

Fryer describes this kind of commitment as an “infinite treadmill.” Once a studio steps onto it, there is little room to do anything else.

That reality appears to have driven Naughty Dog’s final call. Rather than stretching its resources thin, the studio chose to double down on what it does best: tightly crafted, cinematic single player experiences. In Fryer’s view, that was not just a safe decision, but a smart one.

She frames the situation as a textbook example of the sunk cost fallacy. Studios often feel pressured to release a game simply because they have already invested years of work and significant funding into it. But pushing forward under those conditions can lead to bigger problems down the line, especially if the business model is unsustainable.

In this case, Naughty Dog avoided that trap.

Still, Fryer does not let the studio off the hook entirely. She is clear that the real misstep happened much earlier. Greenlighting the project in the first place, she suggests, showed a lack of realistic planning.

From her perspective, the numbers should have been obvious. A studio of Naughty Dog’s size could not effectively maintain a large scale live service game while continuing to produce its hallmark single player titles. Both require massive, dedicated teams. Trying to do both would have stretched the studio beyond its limits.

That tension reportedly became clearer over time, especially as feedback from Bungie highlighted the long term demands of maintaining a live service ecosystem. Faced with that reality, Naughty Dog chose to step back rather than overcommit.

The human cost of that decision, however, should not be overlooked. Developers, including game director Vinit Agarwal, had spent years working on the project, only to see it canceled just before completion. By all accounts, the news was devastating internally.

Yet Fryer sees the move as an example of strong leadership. Making difficult calls, even when they hurt, is part of steering a studio toward long term success.

In the end, she believes Naughty Dog protected its creative identity. Instead of becoming a studio tied to a single evolving online game, it retained the flexibility to continue building the kind of narrative driven experiences that defined its reputation.

For players, that may mean missing out on a promising multiplayer experience. But for the studio, it could mean preserving the very strengths that made fans care in the first place.
